Williams sets the scene: product-led growth and security were never spoken of together. Security was a centralized function focused on audit and enforcement, sold top down to CISOs and application security leaders, and its tools slowed developers down. Snyk's founders, Guy, Danny and Assaf, saw an opening for a developer-first approach, with far less friction, as developers increasingly cared about the security of their code.

They began with a narrow focus: developers building applications on Node.js who wanted their open source dependencies to be secure. Williams notes that the average application is at least 75% open source components, which made dependencies a primary attack vector. Node.js was gaining traction but its community was still small enough for Snyk to influence. The founders presented at conferences and meetups, built content, and kept asking whether developers had known vulnerabilities in their apps.

The product itself was a command line tool that could run locally or in CI/CD pipelines, giving developers early feedback rather than issues thrown over the wall late in the process. Snyk has been free to use in some capacity from day one, so freemium was the obvious go-to-market strategy. The first hundred or so users came from the founders' engagement with the Node.js community, and Williams estimates around 5,000 free users before any attempt at monetization.

02

Williams calls the narrow, community-centered approach a well-proven playbook in developer tooling, citing New Relic's work with the Ruby community. Depth let Snyk validate its solution on the path to product-market fit, because a JavaScript developer doesn't care about Golang or Rust support but does care about features like automated package upgrades for their own ecosystem. He cites npm's scale then, around 200,000 packages and over 2 million developers, as proof the niche was big enough to be viable.

Once a product shows strong retention, he says, founders should have a strong hypothesis about where new users will come from and not assume "if we build it, they'll come". Early acquisition loops should be designed into the whole product experience, including every touchpoint. Snyk believed early in content loops built on fix pull requests on GitHub, a connection between code and security scanning that no one had done before.

The loop works like this: a user connects GitHub, Snyk scans the code, finds vulnerabilities and raises a Snyk-branded pull request to fix them. Other developers in the repo see the PR, some follow links to Snyk and connect their own repos. Because Snyk controls the PR description, it educates users about the vulnerability and invites them to sign up, making the loop both an acquisition and an engagement loop. Over time Snyk added other source control systems and layered on more loops.

03

Williams describes Snyk Advisor, a side-car product that indexes package managers and enriches each package with metadata, security scans and a package health score based on how actively maintained it is. Searches on Google for a package land on a Snyk page with calls to action to secure applications continuously. Hundreds of thousands of these pages are generated automatically.

A more recent loop is security education: bite-size lessons about developer security that Snyk publishes in the public domain with no paywall. Williams says this is different from incumbents, which typically require sign-up or payment, and it fits Snyk's role as a change agent in DevSecOps transformations. He adds that Snyk also has referral and invite loops.

04

Williams says Snyk had a valuable product, strong developer growth and strong retention, yet early self-serve revenue came mostly from individual developers paying a hundred dollars a month. Purchases in larger companies did not happen as hoped, and some investors shied away without a proven path to monetization. Ed Sim at boldstart was an early believer and helped provide runway.

The team learned about the governance needs of enterprise buyers. They built table-stakes features such as reporting and user management, and they moved beyond depth-first, adding support for more languages and ecosystems. Security teams are accountable for the whole application estate, so supporting only a narrow slice of tech stacks could not meet their needs. It was also the right time to bring in the first sales and engineering hires.

Williams notes that the free user base kept growing throughout, and that momentum later fueled the sales-led business. Once sales and marketing hires arrived and the product gained breadth, it became "rocket ship time". Today, he says, some buying centers are still application security, others are technical leaders, and there are many self-serve-only customers scaling quite large, though the product has always played a key part in the sales process.

05

Before Williams joined, growth efforts at Snyk were ad hoc, spread across a small growth marketing function and R&D teams that owned things like onboarding flows. He helped create the developer growth group, starting larger than the typical one to four people. The shift was from simple freemium to a holistic PLG strategy, aimed more at spinning the flywheel faster than getting it moving.

The group now has dedicated teams for acquisition, activation and monetization plus a team that owns the growth platform, including data and experimentation. At first they focused only on acquisition and activation, deliberately deferring self-serve monetization work. Williams wanted to avoid the tension he saw between R&D and growth marketing, which stemmed from misaligned incentives, so each team has engineers, an engineering manager, a product manager, a designer, a growth marketer and decision science support.

Decision science grew out of a BI analyst function to build predictive models and power product experiences. Williams gives an example of the value of embedded growth marketers: one built an SEO-optimized page with no engineering help, and the team then built a side-car product that let visitors paste code for an instant scan. Sign-up rate dropped slightly but new users rose, with higher intent and better activation.

The platform team also feeds behavioral insight to go-to-market teams, which matters for product-led sales. Williams says a top SEO specialist in growth marketing writes guidelines for how content should be structured, while engineers and PMs produce much of the content.

06

Williams groups his advice into people and process, strategy and data. On people, he stresses balanced teams and fit: developers who thrive in growth enjoy moving quickly, iterating for measurable impact, discarding their own code and staying close to users, while excellent engineers who love deep technical challenges can struggle there. He recommends common vocabulary, education through Reforge and internal programs, and starting simple with experimentation before multivariate testing.

He also wants people aligned to the strategy, with growth KPIs overlapping product strategy. He shares a vision and mission framework: the vision is a five-to-ten-year nirvana state for users and customers that mentions no company or solution, and the mission describes how you will realize it, encoding your unique advantage. For Snyk's growth group, the vision is that every developer securely unleashes their creativity, and the mission is to connect them to the platform through frictionless self-serve adoption and expansion.

On process, Williams says the most important element is a rapid learning cadence and ways to socialize learnings. Pressed by Lenny on whether learnings are an outcome, he says impact is the goal but learnings are the means, so you pave the path to impact step by step with quick hypothesis tests.

On strategy, he favors the loop-based model, documenting micro and macro loops qualitatively and adding quantitative data to find the biggest growth constraint each quarter. A high-performing growth team never lacks ideas, so the model tells it where to focus. Expanding the GitHub loop to Bitbucket and then GitLab is one example.

07

Williams says to invest early in data infrastructure, tooling and dedicated people, because it takes time to accumulate enough data to understand retention or define activation. Snyk had a problem of too much data that was not behavioral or intentional, which made it hard to trust. The team built event tracking plans and now tests schema conformance of instrumented code in CI, so the data can be trusted.

He wants the growth org judged also by how it uplevels the rest of the company. Snyk's product-led sales process runs on a model of users, teams, accounts and usage signals, and the growth group created a paved road for behavioral analytics and experimentation, plus internal education and metrics design tools. Growth teams also built services for contextual onboarding that are now usable across the product.

The key ritual is a weekly team impact and learnings review, loosely modeled on one Brian Balfour wrote about from his HubSpot days. Teams document learnings from data, experiments and research, and the PM-led meeting spends most of its time on implications rather than status. A monthly group-level version shares learnings with relevance across teams, and user research shares developer insights, with the sessions recorded and shared. Williams agrees to provide a template of the document.

08

Williams explains that most of Snyk's product org is organized by functional ownership because the core domains are complex, while the growth teams are organized by outcomes such as acquisition, activation, engagement and monetization. Growth teams often work on parts of the product whose code they don't own, which requires trust and transparent communication, though one growth team does own the onboarding flows.

Experiment plan reviews help here. Stakeholders from teams whose surfaces will be affected are invited to co-design the plan, so nobody is surprised and no unrelated change invalidates an experiment a week and a half in. Williams says the CPO runs the product org with four VPs covering application security, cloud security, platform and developer journeys, the area Williams owns, which includes the growth group.

09

On what goes in free versus paid, Williams endorses guidance that features promoting your growth model belong in free and those adding friction in paid, and adds that cost of service matters. He points to Heroku removing its free plan. At Snyk, the drivers from free to paid are wanting to secure business-critical code and needing governance and compliance. He urges teams to question trials continually, for example limiting by usage instead of time, since companies of different size and regulation need different evaluation periods.

Snyk tracks product-driven revenue, which counts revenue from customers who showed meaningful value-based activity in the product before any sales contact. He says that cohort contributes relatively more to net retention, though he does not yet know why. The lesson is to design plans across both the self-serve and sales-led motions.

Activation for Snyk is about a team forming a habit of deriving core value, which means fixing vulnerabilities, not just logging in or finding them. Because security is a team sport, the definition is team-based, and the habit moment is fixing a vulnerability within 30 days of team creation. A decision scientist found it correlated with three-month retention, where retention also means still fixing, and the team worked backwards to define aha and setup moments.

10

Williams names the growth team's key tools as Amplitude, Segment for moving data, FullStory for session replays, userinterviews.com for research recruitment and Sprig for in-app surveys. For the wider product team he adds Airtable, where growth keeps its experiment plans, knowledge base and research base.

His book picks are *How to Measure Anything* by Douglas Hubbard, *Make Time* by Jake Knapp and John Zeratsky, and *This Is How They Tell Me the World Ends* by Nicole Perlroth. He listens to *Acquired*. In interviews he asks candidates what will be different about them three years from now, looking for humility and self-awareness, and for curiosity that asks "why". He also likes a candidate's question about the interviewer's recent diversity, equity, inclusion and belonging work.
